Challenge
A collaboration with a global digital payments provider looking to strengthen its Consulting & Analytics division (VCA), bridging deep payments infrastructure knowledge with commercial consulting and data-led advisory.
The challenge was twofold:
Strategic — redefine how the consulting division supported financial institutions, merchants, and payment processors through structured, data-driven engagements;
Technical — provide clients with actionable insights into APAC’s evolving digital payments landscape, including the impact of open banking, real-time payments, tokenisation, and emerging technologies such as AI and ML-driven analytics.
The project required both design of the consulting engagement model and to shape new payments propositions that aligned with regional market maturity and regulatory trends.
Solution
Harmonic designed a Payments Strategy & Analytics Consulting Framework that unified digital payments strategy, data science, and execution governance across the APAC market.
1. Payments Ecosystem & Market Maturity Analysis
Developed a four-party model diagnostic (Issuer, Acquirer, Merchant, Cardholder) to identify gaps in ecosystem efficiency.
Leveraged readiness index modelling to assess payment digitisation maturity by region, evaluating issuance, acceptance, infrastructure, and regulatory barriers.
Created benchmark dashboards integrating market data and performance analytics for competitive insight.
2. Client Engagement & Diagnostic Model
Structured a four-stage consulting lifecycle — Diagnose → Align → Roadmap → Implement — mirroring leading payments advisory practices.
Built data-driven diagnostic templates using the 7Ps Framework (Product, Price, Place, Promotion, People, Process, Physical Evidence) combined with CCC segmentation (Customer, Competition, Company).
Incorporated ML-powered trend identification to detect underperforming portfolios and highlight spend or authorisation drop-off patterns.
